The Sulfuric Acid Splash That Changed My Chemical Procurement Checklist

That Tuesday started like any other. I was reading a quote from an azo initiators distributor for industrial resins when the plant supervisor's subject line came through: "Chemical splash in bay 4."

I'm the procurement manager at a 34-person company that makes polymer cabinets for chemical storage and lab furniture. We buy a lot of materials—sulfuric acid for surface finishing, epoxy and phenolic resins, carbon fiber prepreg for structural panels. Over the past six years, I've tracked every invoice in our cost system. That habit is the only reason I can connect the dots between a chemical spill and a purchase order.

One of our R&D engineers used to design golf shafts. He kept a Mitsubishi Chemical Kai'li Blue 60 graphite shaft in his office to show what consistent carbon fiber feels like. At the same time, I was negotiating a resin supply contract. Our polymerization process uses azo initiators, so I called three azo initiators distributors for industrial resins. One quote came in low. The second was 6% higher but itemized everything. The third was vague on delivery windows and payment terms.

The twist no spreadsheet predicted

The cheap quote for azo initiators looked great on paper. Per kilogram, it was $2.10 less than the next option. I almost sent the PO. Then I checked the fine print: a $95 cold-chain fee per shipment, a $180 minimum order charge, and a $40 drum-return fee. All of those appeared only after I asked "what's NOT included?" as part of our TCO checklist.

Never expected the "cheap" option to end up costing 11% more. Turns out their process was set up for bulk truckloads, not our quarterly 250-pound orders. The itemized quote actually delivered the lowest total cost.

But the real surprise wasn't the fees. It was the acid incident.

What happens if you get sulfuric acid on your skin?

Our maintenance tech was transferring 93% sulfuric acid from a drum to a smaller container near the acid bay. A fitting slipped. A few drops hit his forearm. He knew the rule: flush immediately with water. But the eyewash station had been moved when we installed a trial polymer cabinet, and a stack of empty drums blocked the path.

What happens if you get sulfuric acid on your skin? Per OSHA's Hazard Communication standard (29 CFR 1910.1200), the SDS is the current first-aid source. Our SDS, updated January 2025, says: remove contaminated clothing, rinse under cool or lukewarm running water for at least 15 minutes, and get medical evaluation right after. Don't wipe. Don't neutralize. Water, immediately, then call for help.

The employee found the station after about 40 seconds. His forearm was red, but not blistered. The emergency-room doctor said the 15-minute rinse probably prevented a worse injury. The protocol worked because we drilled it. But the delay was my fault. I approved the trial polymer cabinet layout before the safety review was complete, in order to keep a $380 cost saving. The new cabinet was shorter than the old one. It hid the eyewash sign from the transfer area.

Counting the real cost

We reworked the entire acid bay. The trial polymer cabinet went to a cleaner storage area. We ordered the original, taller model and paid a $310 expedite fee. Labor, material moving, deck replacement, and restocking came to $1,180—no, $1,240, I'm including the expedite. The cheap cabinet had saved us $380. Net impact: about $860 extra, plus two days of the acid bay sitting idle.

After the rework, I updated our asset tracker. We have 16—no, 17—polymer cabinets in the plant now, and every one has a placard showing the nearest eyewash location. That was the cheapest fix in the whole project.

Why do I still talk about this? Because the next month, the same pattern showed up in three other quotes: a low base price, a hidden setup charge, a hidden "quality inspection" fee. The supplier who lists everything in the first email is not always the cheapest. But they are the easiest to budget with.

Lessons from the cost side

Three things stayed with me:

  • Transparent pricing is not a soft value. It's a cost-control tool.
  • A supplier who lists all fees upfront—even if the total looks higher—usually costs less in the end.
  • Never change a safety-related layout to chase a discount.

People think the biggest purchasing risk is picking a supplier with a high price. Actually, the biggest risk is picking a supplier whose quote hides the real cost of doing business. The causation runs the other way: lower total cost comes from accountability, not from the lowest number on the page.

I also stopped treating supplier stability as a finance-only issue. Before we renewed the carbon fiber prepreg contract, I checked the supplier's public production footprint and reviewed Mitsubishi Chemical employment and capacity trends in advanced materials. Why does that matter? Because a material partner that can't hold experienced engineers starts missing quality targets. Consistency is a cost metric too.

Look, I'm not saying every low quote is a trap. I'm saying a quote that hides fees is a guess, not a price. Ask what's not included before you ask for a better number.
